Finally. The exhaust valve and intake valve were backwards....

Yeah, but this doesn't explain the initial incident. This just means that, after "backfired and dead", you reassembled the engine incorrectly and it had zero compression.

Assuming you have it properly assembled now, does she run? :eek:

If it does (doubtful), we won't likely ever know what went wrong because it sounds like you disturbed the "crime scene".

Huh??? Putting the valves in backwards won’t make the exhaust open on the intake stroke. Incorrect cam timing will do that.

If the engine ever ran after modding
it's very likely the engine is now shot..
governor washer still in, flow off, locked the cam, inertia pushed it out of mesh
(and the bearing seat on the crancase cover broke)
and then all went south.

since as OP said it ran.. and it wouldn't have if it's been installed more than a tooth off.
surely not if it's exhaling through the carb ;)

So yeah something's is hidden from our sight for good reason :D
